Organizational support: – Diagnosis of the existing organization and analysis of project impacts. – Definition of a target organization adapted to a multi-project and multi-instance context. – Proposal of work organization scenarios (RUN / BUILD / projects). – Facilitation of co-creation workshops with teams and stakeholders.
Governance and Management: – Definition and implementation of cross-functional governance: Structuring projects, IT bodies, Development portfolio, RUN/BUILD activities. – Implementation of committees, rituals, and management rules. – Definition of roles and responsibilities (RACI matrix). – Implementation of KPIs and dashboards. – Identification of quick wins and operational recommendations.
Quality and Methods: – Assessment of the existing Quality Assurance Plan (QAP). – Updating and formalizing the QAP in relation to: Multi-instance environments, project and operational requirements, and governance practices. – Supporting teams in adopting quality mechanisms. Communication and Change Management: – Structuring and formalizing the service's operations. – Creating an internal communication kit for IT teams and business partners: Target organization, roles and responsibilities, interaction processes, and a consolidated roadmap. – Preparing materials for steering committees.
Desired Expertise Profile: – Senior/Experienced Consultant in IT transformation organization and management. – Significant experience in organizational change contexts. – Ability to support a department head and their management team. – Positioning as a trusted, autonomous, and proactive partner.
